Validation happens somewhere you do not manage

A bond fails for reasons spread across the whole assembly operation: contaminated substrate, wrong dispensing rate, joint gap outside the design range, cure temperature never reached, or clamping released too early. The adhesive supplier gets blamed for all of them. Reactive adhesives age. Some need refrigerated or frozen storage, most degrade faster in heat, and all carry a stated shelf life that distributors and customers monitor. That turns inventory strategy into a chemistry problem: build stock ahead of a season and part of it may expire; produce to order and lead times lengthen beyond what an assembly plant tolerates. Returns of expired stock are a recurring negotiation with distributors. Once written into the assembly instruction, though, the adhesive is difficult to displace, because a challenger must repeat the entire validation and the customer gains little by switching. That asymmetry defines the sector: patient technical selling produces annuity revenue, and price-led selling produces churn. The risk for the incumbent is the redesign, when a new model or new substrate reopens the joint and every competitor gets another turn.
