A dark store keeps the shelves, the aisles and the chillers of a supermarket and removes the customers. That sounds like a simplification, and operationally it is the opposite: the building was arranged to encourage browsing, while the people in it now need the shortest possible route between items. Whether the format works depends on how much of that mismatch can be engineered away without rebuilding the shop.

The layout was designed to slow people down
Shop planning separates related categories, places staples at the back and uses promotional ends to interrupt movement, all of which lengthens a picker's walk. Some of it can be undone by re-merchandising the fastest lines into a compact zone near the packing bench, and some cannot without losing the trading function of the space. Sites that never confront this end up paying for the browsing experience of customers who are no longer there.
Somebody now has to decide about gaps
In a shop, a customer facing an empty shelf substitutes for themselves. In a dark store the picker or the system must decide, so the operation needs explicit rules on acceptable alternatives, on refunds, and on when to contact the customer. Those rules drive satisfaction more strongly than picking speed does, and they need to be visible in the picking device rather than carried in the heads of experienced staff.
Replenishment behaves like a shop, not a depot
Stock arrives in cages or on dollies through a back door, in quantities sized for shelf capacity rather than storage, into a back area with very little room. Shelf filling therefore competes directly with picking for both floor space and people, and the timing between the two has to be planned so that pickers are not working an aisle that is being replenished. Where trading also continues, all three activities collide.
Staging and handover in a very small space
Completed orders need somewhere to wait, and part of every grocery order needs to wait cold. Because the back area is small, staging is organised by departure slot rather than by order number, with chilled and frozen components held separately and consolidated only as the driver arrives. Order integrity at that final assembly point is the last chance to catch a missing bag.
Converting a trading shop is not the same project
A unit built dark from the start can be laid out for picking, lit for cameras and staffed on a single rhythm. A trading store adding online picking must interleave pickers with customers, which slows both, or restrict picking to quiet hours, which limits capacity. The hybrid can work as a way of testing demand in a catchment, but it should be judged against what a purpose-arranged unit would do, not against the store's previous performance.
